Field Crew Follow-Up for Missing Photos
Purpose: get missing or failed photos from a field crew fast, while they can still return to the property.
When to use: right after photo QC fails on any order (Side A, our own vendor's crews), or after a vendor submission fails review (Side B).
Goal of the call: the crew agrees to send the exact missing photos by a set time today, or tells you honestly that they cannot.
Version: v1.0
Before you dial
- Order open: number, address, tasks, due date and due time in the client's time zone
- QC fix list ready, numbered, with exactly what each photo must show
- Crew's location if known (still nearby or already gone)
- Crew lead's name and preferred contact method (call, text, team channel)
- The photos that did pass, so you can tell them what was good
- Send the written fix list first (text or team channel), then call if no reply in 15 minutes
Never do this: never ask, suggest or accept that the crew use photos from another visit, another property, or the internet, and never ask them to change a date stamp. If the photo cannot be taken now, the honest answer goes in the update.
The flow
Step 0: Send the written list first
Hi (CREW LEAD NAME), (YOUR NAME) from the (COMPANY NAME) office. Order (ORDER NUMBER), (PROPERTY ADDRESS). Good work on the (WHAT PASSED). We need (NUMBER) more photos today please, by (TIME AND TIME ZONE):
- (PHOTO 1, WHAT IT MUST SHOW)
- (PHOTO 2, WHAT IT MUST SHOW)
- (PHOTO 3, WHAT IT MUST SHOW) Can you get these? Thank you.
Why it works: crews read text faster than they answer calls while working. A numbered list can be followed on site without calling back.
1. Opening (if you call)
You: Hi (CREW LEAD NAME), it's (YOUR NAME) from the (COMPANY NAME) office. Quick call about (STREET NAME). Are you still near there?
Why it works: using the street name, not the order number, helps the crew remember the house instantly. Asking where they are tells you what is possible.
2. Thank, then ask
You: Thank you for getting that one done today. The (WHAT PASSED) photos look good. We're missing (NUMBER) photos before we can send it. I sent the list by text. Can I read it to you?
You: One: (PHOTO 1). Two: (PHOTO 2). Three: (PHOTO 3).
Why it works: thanks first keeps the crew on your side. Reading the list out loud catches misunderstandings.
3. Make it easy
You: For the (BEFORE OR AFTER) photo, please stand in the same spot as your other photo, near the (LANDMARK, FOR EXAMPLE MAILBOX OR DRIVEWAY CORNER), so they match.
You: And please make sure the (PROOF ITEM, FOR EXAMPLE YARDSTICK OR TAPE MEASURE) is easy to read in the photo.
Why it works: specific instructions prevent a second follow-up for the same photo.
4. Agree a time
You: Can you send them by (TIME AND TIME ZONE)? The order is due at (DUE TIME), so that gives us time to submit.
5. Close
You: Perfect. I'll watch for them and confirm when they're in. Thanks again, (CREW LEAD NAME).
If they say...
"I already left. I'm at another job across town."
You: I understand. Is there any chance to stop back today or first thing tomorrow before (DUE TIME)? ... If not, that's okay. Tell me honestly and I'll let the client know.
If they cannot return before the due date, tell the Processor and Team Lead now so an extension can be requested before the deadline.
"I sent all the photos already."
You: Thank you. Let me check again. ... I have (NUMBER) photos from today. I don't see (MISSING PHOTO). Could you check your phone's gallery for it? If it's there, please send it again.
Check the upload folder and app sync before calling again. Sometimes photos are stuck in sync.
"Just use the photos from last time. Nothing changed."
You: I understand it looks the same. But we can only send photos from today's visit. Using old photos can get the whole account cancelled, and it isn't honest. Can you get new ones?
If they push again, stay calm, do not argue, and tell your Team Lead the same day.
"The grass is already cut. I can't take the before photo now."
You: You're right, that one can't be taken now. Thanks for telling me. I'll report it to the client honestly with the after photos. For next time, the before photos with the yardstick are the first thing to take.
Tell the Processor so the update explains what is missing. Never create a substitute.
"Why are you always asking for more photos?" (frustrated)
You: I hear you, and I'm sorry this takes extra time. The client rejects the order without these photos, and then nobody gets paid for it. I want your work to get approved the first time. Would a short checklist for this kind of job help your crew?
Then send the photo checklist from the Order Types Guide for that job.
"The house was occupied" or "There was a dog" or "Someone yelled at us"
You: Thank you for leaving. Your safety comes first. Did you take any photos from the street? ... Please send what you have. I'll report it to the client right now.
Tell the Processor and Team Lead immediately.
The crew prefers another language
Send the written list in plain, short English and, if your campaign provides one, the approved translated photo checklist. Do not use machine translation for safety or legal instructions without Team Lead approval.
Coach's note: count your requests. If you ask the same crew for the same kind of photo three times in a week, the problem is the crew packet, not the crew. Tell your Team Lead and fix the checklist they receive.
Objections
| They say | You say |
|---|---|
| "It's just one photo, send it without it." | "I'd love to, but the client checks every task. Without it, the whole order comes back and payment waits." |
| "I'll do it tomorrow." | "Tomorrow works if it's before (DUE TIME). Can you be there by then? If not, I'll ask the client for more time today." |
| "Can't you edit the photo to fix it?" | "No, we can't edit photos at all. It has to be a real photo from the property." |
| "The client never checks that." | "They check more than we think, and they compare photos between visits. Let's keep it clean." |
After the call
(DATE) (TIME) · Missing photo follow-up · (YOUR NAME) Order: (ORDER NUMBER) · Crew: (CREW LEAD NAME) Requested: (NUMBERED LIST) Crew response: (WILL SEND BY TIME / CANNOT RETURN / DISPUTE / NO ANSWER) Due date risk: (NONE / AT RISK, EXTENSION NEEDED) Next step: (RE-QC AT TIME / PROCESSOR TO REQUEST EXTENSION / TEAM LEAD INFORMED)
Next step: set the tracker status to QC hold with the expected time. When photos arrive, re-QC that order before anything else.
Check yourself
1. Why send the written list before you call?
Crews often cannot answer calls while working, and a numbered list can be followed on site without a callback.
2. The crew cannot return before the due date. Who do you tell, and when?
The Processor and Team Lead, immediately, so an extension is requested before the due date.
3. A crew lead offers "last week's photo, it looks the same". What is your exact answer?
Politely refuse: only photos from today's visit can be sent, because reused photos are dishonest and can cancel the account. Then tell your Team Lead.
