Phone Flow: Angry Caller (STEER on the Phone)
Purpose: calm an angry caller and move the call from emotion to a concrete plan, using the STEER Method.
Use it when: the caller is shouting, upset, threatening to leave, or has called several times about the same problem.
Goal: by the end of the call, the caller is calmer and agrees with a specific next step and time.
Version: v1.0
Before you dial
(Or before you accept the next call, when you see a repeat caller.)
- Caller's history open: past calls, tickets, promises made
- Your authority and the client's matrix in mind
- Breathe. Lower your voice slightly and slow down. Your calm sets the pace.
The flow
S: Settle (let them finish)
Them: (Long, angry explanation.) You: (Short sounds only: "I see." "Mm-hm." "Okay.")
Do not interrupt, defend or explain. Take notes. Wait for a natural pause.
Why it works: most callers run out of anger once they feel they have been fully heard.
T: Tell it back
You: (CALLER NAME), let me make sure I have this right. You were charged twice on the third, you've called us twice since then, and each time you were told someone would call back, and nobody did. Is that right? Them: Yes! Exactly.
Why it works: "Exactly" is the sound of a caller starting to calm down.
E: Empathize and own
You: That's really frustrating, especially after being promised a call back twice. I'm sorry. I'm going to take care of this myself, right now, on this call.
Use "I", not "they". One apology, said slowly and sincerely.
E: Execute with a time
You: I'm looking at your payment now. I can see the second charge of (AMOUNT). I'm refunding it as we speak... It's done. The reference is (REFUND REFERENCE). Banks usually show it within 5 to 10 business days. I'll also email you the confirmation in the next 10 minutes.
Narrate what you are doing, so the silence is not empty.
If you cannot give them what they want
You: I want to be honest with you: I can't (THEIR DEMAND). What I can do today is (BEST REAL OPTION). Would that work for you?
Say it once, clearly, then focus on the option.
If it needs someone senior
You: This needs approval from our senior team. I'll make sure they have every detail, and (NAME OR "they") will call you by (TIME AND ZONE). I'll personally check that it happens.
Then make sure it happens.
R: Record the root
After the call, log it, tag the root cause, and flag the broken promises (the missed callbacks) to your lead, so the process gets fixed.
Close
You: So: the duplicate charge is refunded, reference (REFUND REFERENCE), and the confirmation email is coming in the next 10 minutes. Is there anything else I can do for you today? Them: No. Thanks for actually sorting it. You: Thank you for your patience, (CALLER NAME).
Objections
| Caller says | You say |
|---|---|
| "I want to speak to your manager NOW." | "Of course. I'll get a senior team member. While I do, can I share what's happened so you don't have to repeat it?" (Never refuse.) |
| "You people never listen!" | Do not defend. "You've had to call three times, so I understand why it feels that way. I'm listening now, and I'm fixing it." |
| "I'm going to post about this online." | Focus on the fix. "I understand. Let me make sure the problem is solved first." |
| Personal insults or swearing at you | "I want to help you, and I can do that if we keep this respectful." If it continues: "I'm going to end this call now. Our senior team will contact you by (TIME AND ZONE)." End per client policy and log it. |
| Threat of violence or self-harm | Stay calm. Do not argue. Follow the Escalation Ladder and the client's emergency process immediately (P1). |
After the call
Call log (within 5 minutes):
Call (inbound), (DATE, TIME AND ZONE). Caller: (NAME), verified. Repeat contact (NUMBER). Issue: (SUMMARY). Caller upset; calmed after (STEP). Done: (ACTION, REFERENCE). Promised: (WHAT, WHEN). Root cause: (WHAT FAILED). Next: (WHO, WHAT).
Tags: complaint, phone, root cause. Tell your lead about any missed promises found in the history.
Coach's note: your voice is the de-escalation tool. When the caller gets louder, get slightly quieter and slower. People naturally match the pace of the person they are talking to.
