Reply: Change or Cancel an Order Before It Ships
Purpose: change or cancel an order quickly, before it leaves the warehouse.
Use it when: a customer wants to change items, size, color, quantity or shipping speed, or cancel an unshipped order.
Goal: the change or cancellation is done (or the customer knows exactly why not and what else is possible).
Version: v1.0
Before you send
- Order status checked right now: unfulfilled, being packed, or shipped
- Client's cut-off rules for changes checked
- For changes: stock and price difference checked
- For address changes: verification done (see Change of Account Details)
- Speed matters: handle these tickets before routine ones in the same priority
The flow
Path A: change made
You: Hi (CUSTOMER FIRST NAME), Good timing: your order hadn't shipped yet, so I've changed the (ITEM) from (OLD OPTION) to (NEW OPTION). (If there is a price difference:) The new total is (NEW TOTAL). I've (charged the difference of (AMOUNT) / refunded (AMOUNT)) to your card ending in (LAST FOUR DIGITS). It's still due to ship on (DATE). Best, (YOUR NAME)
Path B: cancellation made
You: Hi (CUSTOMER FIRST NAME), Done: order (ORDER NUMBER) is cancelled, and I've refunded (AMOUNT) to your card ending in (LAST FOUR DIGITS). Banks usually show refunds within 5 to 10 business days. Nothing will ship.
Why it works: confirmation, money and timing in three sentences.
Path C: too late to change
You: Hi (CUSTOMER FIRST NAME), I'm sorry, your order had already shipped when your message arrived, so I can't change it now. Here's what we can do instead:
- (OPTION, for example: when it arrives, use the free exchange label I've attached to swap the size.)
- (OPTION, for example: refuse the delivery, and we'll refund you once it returns to us.) Which would you prefer?
Why it works: honest "no", immediately followed by real options.
If the item is out of stock for the change
You: The (NEW OPTION) is out of stock right now. It's due back on (DATE, if known). Would you like to keep your original order, wait for the new stock, or cancel for a full refund?
If the order is "being packed" and you are not sure you can stop it
You: Your order is being packed right now. I've asked our warehouse to stop it, and I'll confirm by (TIME AND ZONE) whether we caught it in time.
Contact the warehouse through the client's agreed path at once, and update the customer by the promised time.
Objections and tricky replies
| Customer says | You reply |
|---|---|
| "I only ordered an hour ago!" | "I understand. Orders sometimes ship within the hour. Here's what I can do now: (OPTIONS)." |
| "Can you add an item to my order?" | If the system allows editing: add it and charge the difference. If not: "I can't add to an existing order, but if you place a second order now I'll ask the warehouse to ship them together where possible." (Only if the client allows it.) |
| "Cancel it and refund my shipping too." | Follow the matrix for shipping refunds on unshipped orders (usually yes). |
After you send
Internal note:
Issue: (change / cancel) request. Checked: order status (unfulfilled / shipped). Done: (WHAT CHANGED / CANCELLED, AMOUNT). Promised: (WHAT). Next: (none / confirm warehouse stop by TIME).
Tags: order change or order cancel. Status: Solved, or On-hold while waiting on the warehouse.
Coach's note: when you see "change" or "cancel" in a subject line, check the order status before anything else. Minutes matter. A ticket answered in 10 minutes can be fixed for free; the same ticket answered in 3 hours becomes a return.
